Causal impact, guardrails, and rollback

A production model is a policy intervention, not an offline score.

The model’s prediction changes an action, which changes outcomes, exposure, and future training data. Launch evidence must therefore cover technical validity, decision impact, guardrails, human override, and reversibility. Shadow runs test integration, staged rollouts bound harm, experiments estimate incremental effect, and rollback criteria prevent sunk-cost reasoning.

Ship a claim with an evidence plan, not a model artifact with a hopeful dashboard.

Automation can hide who bears the error.

A threshold that appears neutral can route more scrutiny, delay, or denial toward groups with different base rates or data quality. Map error consequences, appeal paths, operator incentives, and missing labels. Human review is not automatically safer; it also needs guidance, workload limits, and outcome auditing.

The unit of safety is the complete decision system, including people and recourse.
